Q2 2026 Earnings Call Summary
The call presented a mixed but cautious picture. Management highlighted resilient reported revenue, improved gross margins, cost reductions, a positive EBITDA contribution from CMO, refinancing completion, and several operational improvement initiatives. However, these positives were offset by a 6.8% group like-for-like revenue decline, lower EBITDA, higher net debt and leverage above target, significant Plumbing & Heating and Merchanting volume declines, reduced market forecasts, and expectations that difficult market conditions will continue. Management was focused on actions within its control, but the near-term outlook remained challenging.
Management’s outlook assumption is that “the second half conditions will be similar to the first half,” with “not expecting an improvement in market conditions”; priorities are to “convert profit into cash, reduce our leverage by the year end, grow our market share in our Plumbing & Heating division, and improve our EBITDA through implemented cost savings, operational efficiencies, and gross profit improvement.” The group will continue to focus on margin, cost, and working capital discipline, keep CapEx “to an essential maintenance level or for those projects that are offering a particularly high return,” deliver GBP 1.6 million in annualized Merchanting OpEx reduction, GBP 1.5 million annualized P&H savings in full year 2027 and GBP 0.9 million expected in 2026, and expects debt to reduce in the second half through “the natural seasonal flow”; the industry federation reduced its forecast from “a +2.3% in 2026 to a -1.8%,” while PMI was “44.3 in August and well below 50.”
- First-Half Revenue Remained Broadly ResilientH1 2026 revenue was GBP 232.1 million, broadly in line with H1 2025, despite weaker underlying demand across the end markets.
- Gross Profit and Gross Margin ImprovedGross profit increased 4.7% to GBP 46.9 million. Group gross margin improved from 19.3% in H1 2025 to 20.2% in H1 2026, reflecting pricing discipline and the strategic shift in Plumbing & Heating toward value over volume.
- Operational Cost Reduction ProgressThe group has delivered over GBP 3 million of OpEx savings implemented to date. Like-for-like operating costs declined by about GBP 1 million, or nearly 3%, despite higher minimum wages, employer National Insurance, fuel costs, and transport costs.
- Merchanting Decline Moderated in Q2Merchanting like-for-like revenue decline narrowed to 2.3% in Q2 from a significantly higher decline in Q1, which was affected by adverse and exceptionally wet weather.
- New Merchanting Branches Added RevenueFour new branches opened over the last 18 months delivered GBP 15 million of incremental revenue during that period. New branches and the CMO acquisition contributed GBP 22.0 million of revenue in H1 2026 compared with H1 2025.
- Merchanting Gross Margin Held SteadyMerchanting gross margin remained stable at 25.8%, the same as last year, despite significant input-cost increases and a competitive market.
- Additional Merchanting Cost SavingsThe company completed a restructuring in August that is expected to remove GBP 1.6 million of annualized OpEx from the Merchanting cost base.
- Plumbing & Heating Margin ImprovementPlumbing & Heating gross margin increased by 130 basis points following the deliberate shift toward value over volume.
- Distribution-Center Rationalization CompletedThe Plumbing & Heating business reduced its distribution centers from seven to four, with an expected cost impact of GBP 0.9 million in 2026 and GBP 1.5 million annualized flowing into 2027.
- Spares Business Continued to GrowThe DH&P spares business increased revenue by 8% in the first half.
- CMO Returned to Positive EBITDACMO delivered positive EBITDA of GBP 0.3 million in H1 2026, following completion of its integration program, supply-chain recovery, and a reduced cost base.
- Strong Like-for-Like CMO Revenue GrowthOn a pro forma basis, CMO revenue increased 17.5% year on year in H1 2026, while the business remained the largest online retailer of construction products and operated through nine specialist websites.
- Digital and Product Expansion InitiativesCMO launched new online specialisms including Lintels and the Brick Superstore. The business also moved Condell's online operations into CMO, launched the Two digital trade-credit offering, and identified sales initiatives expected to generate around GBP 2 million of incremental sales.
- Progress in Higher-Margin Product CategoriesThe company continued to progress in renewables, launched air conditioning, and reported that the air-conditioning launch had been very successful, with higher margins than commoditized boiler volumes. It is also pursuing own-brand products and higher-margin offerings in Plumbing & Heating.
- Refinancing Completed with Significant HeadroomThe company completed refinancing on April 2, 2026, securing GBP 65 million of total facilities for a three-year term with two one-year extension options. Headroom was GBP 32.4 million at the end of June 2026.
- Focus on Cash Generation and Balance-Sheet ManagementManagement has prioritized working-capital discipline, inventory efficiency, essential or high-return capital expenditure, and reducing debt. New inventory-management techniques and software have been introduced, and management expects debt to reduce in the second half through the normal seasonal working-capital flow.
- Strategic Focus on Market Share and Supplier PartnershipsThe company is targeting market-share gains in Plumbing & Heating and Merchanting through improved customer service, new sales teams, competitive pricing, supplier support, and a strategic alliance with two other merchants after leaving the H&B buying group.
