Q3 2026 Earnings Call Summary
The call was strongly constructive. Phillips 66 reported record or strong operating metrics, substantial earnings and cash flow, significant debt reduction, increased shareholder returns, robust midstream growth prospects, and multiple optimization projects. The main challenges were lower U.S. fuel demand, below-full-rate Middle East chemicals operations, expected fourth-quarter costs and seasonal chemicals softness, working-capital and tax-related headwinds, and ongoing market volatility. Management nevertheless expressed confidence in continued market strength, future growth, balance-sheet flexibility, and dividend expansion.
For the fourth quarter, Phillips 66 expects the global O&P utilization rate to be in the mid eighties, the worldwide crude utilization rate to be in the mid nineties, turnaround expense to be between $140 and $170 million, and corporate and other costs to be between $350 and $380 million. The company expects midstream adjusted EBITDA growth of mid single digit through the decade, midstream earnings growth of about 5% a year, and per share dividend growth of “mid to high single digits” on a per year basis; it remains committed to return greater than 50% of net operating cash flow, excluding working capital, to shareholders. Western Gateway represents $2.5 billion of Phillips 66’s share of capital spending, with 2028 expected to be the highest spend year and 2027 and 2029 a little bit below that level. Market capture guidance is generally low to mid nineties capture in the summer and mid to high nineties capture in the winter with C4 blending, while freight is expected to be stronger in Q4 than in Q3 and margins are expected to maintain the strength they have currently through most of next year.
- Strong Refining Operating PerformanceThird-quarter refining utilization was 98%, and distillate yield reached a quarterly record of 41%. Management also cited record operating performance in the Central Corridor, supported by the full integration of the Wood River and Borger refineries.
- Record Midstream Volumes and UtilizationMidstream fractionation volumes exceeded 1 million barrels per day, wellhead volumes were 4.6 BCF per day, and the Freeport LPG export dock operated at 105% utilization.
- Strong Quarterly Earnings and Cash FlowReported and adjusted earnings were $5.6 billion, or $14.08 per share. Operating cash flow was $7.3 billion, including a $1.1 billion working-capital benefit, and $6.2 billion excluding working capital.
- Shareholder Returns and Dividend GrowthPhillips 66 returned $2.8 billion to shareholders through share repurchases and dividends. The company announced its second dividend increase of 2026, representing a 10.8% increase compared with the fourth quarter of 2025, and reiterated its commitment to return greater than 50% of net operating cash flow excluding working capital to shareholders.
- Debt Reduction and Balance Sheet ProgressThe company reduced debt by $2 billion during the quarter by repaying the remaining March 2027 term loan balance and purchasing debt in the open market. Total debt ended the quarter at $18.5 billion, net debt was $12.7 billion, and the net debt-to-capital ratio declined to 26%. Phillips 66 stated that it achieved its 2027 net debt-to-capital target ahead of schedule and also paid off a $500 million bond maturity on October 1.
- Midstream Growth PipelinePhillips 66 expects its midstream projects to support mid-single-digit adjusted EBITDA growth through the decade. Planned and ongoing projects include the Iron Mesa and Zeus gas plants, the Coastal Bend pipeline expansion, a third fractionator in Corpus Christi, and the Western Gateway project.
- Western Gateway Project ProgressWestern Gateway is expected to create an integrated value chain generating returns across multiple segments. Phillips 66's share of the project is $2.5 billion, with engineering and right-of-way work occurring through the end of 2027, construction primarily in 2028 and 2029, and 2028 currently expected to be the highest-spend year.
- Refining and Commercial OptimizationThe Humber gasoline quality improvement project is intended to enable higher-quality gasoline production for premium markets. The company is also pursuing throughput increases, debottlenecking, improved distillate production, downstream yield improvements, and additional jet production at Borger and Wood River.
- WRB Transaction SynergiesFinancial results benefited from greater than $50 million of near-term operational and commercial annual synergies from the Wood River and Borger transaction, with management stating that it has line of sight to additional synergies.
- Commercial Organization Value CreationThe commercial business has doubled in size over the past few years and is described as accretive to corporate return on capital employed by approximately 2% to 2.5%. Phillips 66 is adding a commercial office in Bogota, Colombia, and is using crude blending, product blending, refinery coordination, and global logistics to extract additional value.
- Freight Fleet Expansion and Cost AdvantagePhillips 66 currently has more than 40 time-charter ships and expects another 40 ships over the next 2.5 years. The time-charter fleet supports approximately 40% of asset-based demand, and management stated that the ships were secured at lower freight rates than current rates, supporting the refining and commercial businesses.
- Chemicals Projects Remain on TrackCPChem's Golden Triangle Polymers and Ras Laffan Petrochemicals projects remain on track for full operations in 2027. Management said the projects will add earnings capacity while leveraging CPChem's advantaged feedstock position.
- Chemicals Business OutperformanceCPChem performed well in the third quarter, supported by strong global demand, disruptions in the Middle East, and challenges with feedstocks and cost structures in Asia. U.S. ethane crackers continue to maintain a cash-cost advantage relative to Brent/naphtha-based crackers.
- Permian and NGL Growth OutlookManagement described the Permian production outlook as robust, with connected producers exceeding forecasts both on a per-well basis and in overall growth. Phillips 66 expects Iron Mesa to begin operating in the first quarter, the Coastal Bend NGL pipeline expansion to come online at the end of this year, and volume growth to continue in 2027.
- Fractionation Capacity Access Supports GrowthAlthough Gulf Coast fractionation capacity utilization is high, Phillips 66 has access to contracted space at third-party fractionators. Management said this provides capacity to handle additional Permian volumes before the Corpus Christi fractionator comes online in 2028.
- Strong LPG Demand and Ethane EconomicsPhysical demand for LPG remains strong, with continued pulls across the Freeport LPG facility. Higher NGL prices provide uplift to the gathering and processing business, while exports and CPChem's planned facility are expected to add ethane demand in 2027.
- Refining Market Capture TailwindsManagement expects generally low- to mid-nineties market capture in the summer and mid- to high-nineties capture in the winter with C4 blending. Winter diesel and biofuel margins, low inventories, jet-over-diesel pricing, butane blending, octane spreads, time-charter freight, and continued commercial optimization were identified as supportive factors.
- Demand Expected to Support Market StrengthU.S. gasoline demand was down about 2.5% and U.S. diesel demand was down about 1.5%, but management said overall demand was holding up well and that the demand response was not sufficient to balance the market. The company therefore expects the market to remain strong for the foreseeable future.
- Fourth-Quarter Operating OutlookFor the fourth quarter, Phillips 66 expects global olefins and polyolefins utilization in the mid eighties and worldwide crude utilization in the mid nineties. Turnaround expense is expected to be between $140 million and $170 million, while corporate and other costs are expected to be between $350 million and $380 million.
- Expected Dividend GrowthManagement said that annual per-share dividend growth at mid to high single digits is a reasonable assumption for the foreseeable future, supported by midstream EBITDA of approximately $4 billion per year growing at about 5% per year, share repurchases, and a reduced share count.
- Refining Leadership TransitionRichard Harbison will retire at the end of 2026 after serving as executive vice president of refining since 2022. Chris Chandler will assume leadership of refining at the beginning of 2027, bringing more than 30 years of industry experience, including more than two decades in leadership roles at Phillips 66. Management stated that no major changes are expected in refining priorities, strategic direction, or targets.
